If most of your calls come from one lead seller, a single price or policy change can thin out your schedule fast. Trojan Digital Marketing helps service businesses add sources they control, like organic search, paid campaigns and their own microsites, beside the referrals and marketplace leads already working. We won't ask you to drop a source that pays the bills.
We measure how much you lean on it, fix the parts you own and test new routes with clear measures. Jeff Clerisier, our founder, works out the scope with each client directly. Bring him your lead sources: the first strategy call is free, and during business hours we aim to reply within five minutes.
Map where useful opportunities come from
- Business
- Start from the real business.
- Coverage
- Identify the places it actually serves.
- Office
- Do not turn a service area into an invented office.
We list every source of new inquiries and follow each one to qualified requests, estimates and accepted work where your records allow. Keep existing customer activity separate from new acquisition. When the source of an inquiry is missing, we mark it unknown instead of guessing which channel sent it.
Then examine concentration at more than one stage. A source may account for many contacts but fewer suitable jobs. Another may generate fewer inquiries with a different decision timeline. The business needs to know which source supports the work it actually wants to continue.
Separate channel risk from operational risk
A vendor can change a product, price, or access arrangement. A website can need maintenance. A referral source can become less active. At the same time, a business can lose useful inquiries through unclear scope, missed notifications, or unavailable scheduling.
Adding channels will not solve every shared operating problem. Before we add any channel, we check the path every source shares. A clear offer, a working form, reliable routing and agreed reporting terms make each new test easier to judge.
Inventory the assets and access you control
We review your domains, website content, account logins, analytics access, business profiles and data exports. Clarify which items belong to the business and which depend on a third party service or license. Account access should be verifiable while the relationship is active.
For an agency engagement, ask what remains available when management ends and who handles hosting, renewals, software, and maintenance. Owning an asset does not eliminate its operating costs or guarantee that its search visibility will persist unchanged.
Choose experiments around a supported offer
- A: current page
- Observe the starting version.
- B: one change
- Compare with the same measurement.
A channel test should have a clear service, audience, geographic model, budget scope, and next step. A broad campaign for every service in every possible area produces a difficult comparison. Start with work the business can explain and fulfill.
For a hypothetical contractor, we might rebuild one core service page and its inquiry route while a second test runs focused paid search for the same offer. That's a planning example with no results attached. The value of the comparison depends on consistent qualification and outcome records.
| Experiment element | Decision to record |
|---|---|
| Offer | Which supported service is being promoted? |
| Audience and geography | Which customers can the operation serve? |
| Cost scope | What spending and work are included? |
| Qualification | What makes the inquiry useful? |
| Review | What evidence would justify continuing or changing the test? |
Compare total costs and meaningful outcomes
We use one clear cost basis for each option. Include the relevant subscription, campaign, content, development, or management expenses in the view being reported. Identify staff handling effort separately if the business wants to evaluate that burden.
Compare cost per qualified inquiry or another agreed stage alongside raw contact cost. Preserve open opportunities and different decision timelines. A channel that produces planned projects shouldn't be judged by the same short booking window as an urgent service campaign. Our own network shows the swing: 204 Indiana water restoration sites brought 17 calls and form inquiries in July and August 2026, and 11 came during the August floods. Missed calls aren't counted.
Build organic assets for a useful customer purpose
Service pages, capability information, project evidence, and practical answers can support a business controlled inquiry route. The architecture should follow customer needs and actual operations. A single website can serve several genuine markets; separate sites need their own defensible purpose and maintenance plan.
Google's spam policies address doorway and scaled content abuse. Do not assume that a larger collection of city pages is automatically a stronger asset. Evaluate whether each page adds useful information and fits a clear, navigable site structure.
Keep AI search within the same evidence model
SEO, AEO, GEO, and AI SEO should support accurate, discoverable information about the real offer. Content for AI Overviews should remain useful to a customer who arrives through ordinary search or a referral. A business controls the information it publishes, not an assistant's final answer.
Google retains foundational SEO practices for generative search. Ask for concrete work and observable reporting rather than treating a new acronym as a separate guaranteed source of leads.
Plan changes in stages
Define what evidence would justify reducing, maintaining, or expanding a source. Consider current workload, cash planning, and the time needed to develop a new channel. A business can retain a useful product while learning whether another route supports the desired work.
We'd keep an exit and continuity plan for every vendor relationship, ours included. Know how to access records, maintain owned assets, and continue inquiry handling if a service is paused. The point is to preserve practical options, not to claim that the business can remove every external dependency.
Should every business use every channel?
No. Choose channels that fit the offer, audience, and operating capacity. A small set of well understood sources can be more manageable than an unmeasured presence everywhere.
When is a new channel ready for more investment?
When it has brought enough inquiries for you to judge fit, handling and how many turn into jobs, and your team can take on more of that work. Set the review criteria before scaling.
A balanced lead mix is maintained through decisions, not achieved once through a fixed percentage allocation. Keep the offer accurate, the inquiry process dependable, and the records clear enough to show which sources deserve the next investment.
Document the reason for each budget change and the evidence available at the time. If a source is reduced because the schedule is full, record capacity as the reason. If it is reduced because reviewed requests repeatedly fall outside scope, record that pattern. Later, the business can distinguish an operating choice from a performance problem and decide whether a previously paused source deserves a fresh, bounded review.
