A website built around the next customer decision

At Trojan Digital Marketing we judge a site you own from two sides and never blend them. First, what paying work did it bring in for what it cost? Second, what do you keep and could keep running if you switched providers? One blended number can hide weak results and real control alike. The first strategy call is free, and during business hours we aim to reply within five minutes.

Use a simple ledger with separate sections for costs, inquiry stages and the things you keep. It won't tell you what the business or the site would sell for. It gives you records you can check before the next marketing decision.

Identify which website, campaigns, content, and inquiry routes belong to the channel being reviewed. A main website and several microsites may share staff, tools, and advertising. Decide how shared costs will be treated before comparing the results.

The owned channel guide explains the underlying model. Ownership is about retained control and responsibilities. It does not by itself prove that a particular architecture is producing incremental demand.

For a microsite network, record the sites included in the measurement period and any launches, consolidations, or major changes. A network that doubled in size halfway through a quarter needs that context beside a quarter over quarter comparison. We report our own network this way. For our Indiana residential roofing microsites, we count 11 calls and form inquiries from the original 200 sites, June 29 through August 31, 2026. The 88 sites added later stay out of that count.

Separate setup from recurring operation

Setup costs can include research, design, development, migration, content, and initial measurement work. Recurring costs may include hosting, renewals, maintenance, content review, advertising, management, and internal follow up. Include the categories relevant to the actual engagement.

Decide whether the report will show total cash spent during the period, an allocation of setup cost over a stated period, or both. Label the method. Do not omit setup costs from a cumulative investment review or repeatedly charge the same full build cost to every month.

Use business stages that can be maintained

Track valid inquiries, qualified opportunities, quotes or proposals, booked work, and completed work separately. Define the point at which an inquiry becomes qualified and who updates the record. A form completion is an event; qualification requires information about the requested work.

Keep open opportunities visible. A prospect still considering a proposal should not be labeled a loss because the month ended. Compare cohorts that have had a similar chance to progress, especially where project decisions take time.

Google supports importing certain later lead outcomes through enhanced conversions for leads. Whether that is appropriate depends on the available accounts, data permissions, and CRM process. The measurement design should follow what the business can reliably record.

Work through a hypothetical example

Suppose a contractor spends $4,800 on an initial channel build and $900 per month on agreed operation and promotion. After four months, cumulative spending is $8,400. The relevant inquiry cohorts have produced 14 booked jobs, so cumulative cost per booked job is $600 under that cost definition.

That calculation does not establish profit. The business still needs the value and cost of delivering the work, plus a clear treatment of cancellations and unfinished projects. It also does not establish what would have happened without the channel.

If the next quarter has no new build expense, the cash comparison will change even before performance changes. Show the cost components so the owner can understand the reason. A falling average can reflect the passage of time over setup costs, improved results, or both.

Keep source evidence honest

A visitor may discover the company through search, return through an ad, and call after a referral conversation. Preserve the evidence available instead of forcing certainty. Campaign tags, tracked calls, customer reported discovery, and unknown sources can each be recorded appropriately.

A paid campaign operating alongside the owned website should have clear cost and conversion boundaries. If multiple platforms claim the same customer, deduplicate the business outcome before reporting a total.

Search Console provides search performance measures. Impressions and clicks help explain discovery, but they do not replace the opportunity ledger. A rise in search activity can be useful while still leaving the commercial outcome uncertain.

Inventory retained assets without inventing their price

The retained control view can list domains, usable content, editable site files or platform access, account permissions, project assets, and measurement history. Record whether the business can actually operate those components and what ongoing obligations remain.

The agreement review establishes the relevant rights, while the account inventory establishes practical access. A domain list is not enough if the business cannot renew it or maintain the sites it supports.

We won't put a made-up dollar value on each page or domain to make a report look better. Useful control can be described directly: the business can change providers, retain approved content, inspect its records, and continue the channel under a defined operating plan.

Choose the next action from the constraint

If the channel attracts unsuitable work, review the offer and targeting. If suitable inquiries fail to reach a person, fix the handoff. If quotes are issued but remain open, examine the sales process and decision cycle. If delivery capacity is full, consider a different project mix or planning window.

In a hypothetical owner meeting, the report may show that one service produces fewer inquiries but a higher proportion of suitable proposals. The next action could be to improve that service page and gather more evidence before expanding. It should not automatically become a claim that the service will outperform forever.

A useful monthly decision record

Record the period, cost method, cohort, stage totals, known data gaps, and the decision being made. Add a short explanation of what changed in the business or marketing. Keep the retained asset inventory nearby, but separate from the acquisition totals.

This gives the owner a grounded answer to two questions: is the channel producing suitable work, and can we continue operating what we have built? Both matter, and neither needs to be inflated to make the other useful.
